Seat Foam Worn Out and Hurting Your Back: What Fixes It

The Pro's Verdict
Take it to a shop

Worn foam can't be revived. A cushion gets you through the short term, but the real fix is rebuilding the seat foam, and for most people that's a shop job.

If your back hurts after every drive, the problem might not be you. It might be the foam under you.

Seat foam breaks down from years of weight, heat and constant compression. The driver’s side goes first, usually the bottom cushion and the outer bolster. When the foam sinks, the seat tilts you backward, your hips roll, and your lower back loses its support. Foam can’t be revived, so the real fix is rebuilding it.

Is it the foam?

Press the driver’s cushion, then the passenger’s. If the driver’s side is flatter, softer or sits lower, that’s your answer. Look at the outer bolster too. If it’s flat, the foam is done.

Fix it yourself, or pay a shop?

Fix it yourself? Not really. Foam work means removing the seat, stripping the cover and rebuilding the cushion with upholstery tools and hog rings. Many seats have airbags and sensors wired underneath, and removing the seat is where DIY gets risky. What you can do is buy time. Adjust the seat height and tilt first, since that sometimes helps more than you’d think. Then add a wedge to level the cushion, and a lumbar cushion if the pain sits low in your back. None of that fixes the foam. It just makes the car livable until you can.

Pay a shop when the cushion is clearly sunk. The seat comes out, the cover comes off, and the cushion is rebuilt with new foam. A good shop can make it firmer than factory. Ask one question before you book: do they rebuild the bolsters too, or only the cushion bottom? Those are two separate parts of the job. On a lifted truck or SUV, climbing in over a high step wears the outer bolster fastest, so have the bolster foam rebuilt while the seat is apart.

A foam rebuild may not make sense on an older car you’re about to sell. A cushion may be all it’s worth.

What I’d buy

Will it get worse if I wait?

Yes, slowly. Compressed foam also wears the cover faster, because the seat takes your weight unevenly and the bolster stretches. If your back pain is new, severe, or runs down into your legs, don’t blame the seat first. See a doctor.

Keep it from happening again

Foam wears with use, but you can slow it down. Don’t slide across the bolster, keep a thick wallet out of your back pocket, and don’t let the car sit in full sun. If you want a comfort fix that doesn’t backfire, read what to know before you buy a seat cushion.
